# Juan I.'s Manager Readme

**Senior Engineering Manager at Eventbrite**

# Motivation for this document

The main objective of this document is to define myself as a manager. This could be useful for people who reports to me, making easy for them to understand me, to know my expectations and identify my values.

But also I write this document for me, to know myself better, understand what are my responsibilities and also identify what I can improve when I manage people.

This is a on-going document, feel free to give feedback, comment or share any thoughts.

# My role

- I am here to ensure our team is successful, happy, and working on the things that are most important to improve our product and our business.
- Helping the people in the team grow. Let them make their own decision, share their knowledge and keep always learning.
- Make sure that the team is staffed with the right competence and people to ensure successful deliveries
- Be the link between developers and stakeholder. Communicate between both, make sure both parts understand each other.

# What do I value most?

- **Collaboration: ** I love people who work together to achieve better flow of work. This is true not only within the team, but working with others outside of the team. Collaboration and sharing is a cornerstone to us building better relationships.
- **Be optimistic:** I believe that problems can be turned into opportunities. I am a seeker of the positive side of things.
- **Ownership and accountability:** I take ownership and accountability for my work, and I value it in others. I don't want to be a bottleneck for you, therefore I need you to own your job and challenges.
- **Honesty: ** I will be very transparent with you, any info about the team or the company I can share with you I will share it.
- **Humor** : Working 8 hours a day has to be fun, I like jokes, gifs and good vibes at work.

# My Expectations

- **Be honest, ethical, and respectful.** Treat others fairly. If you have a problem with a fellow employee, please strive to work this out as a professional. Part of this requires you assume others have **good intentions**. Please keep the feelings of others in mind when offering suggestions for improvement. If you need help, don't hesitate to reach out to me.
- **Continues communication** : Be open and clear, share your doubts and concerns with me. More questions you do, more knowledge you get and you better perform.

    - **Communication between peers** : I expect you communicate with your peers as you do with me. We all are in the same boat. Every one should be open to help other peers.

- **Feedback: ** I care about doing a good job, and I care about those things that are important to my role above - if you feel I'm not delivering on those, or I could be doing so more effectively, I will genuinely appreciate and value any feedback you have for me.
- **Responsiveness** : Don't let things hang; if you don't have all the details you need or it requires some research; let the other party know immediately. Even if it is only to say "_I need to look into this, can I get back to you by X?_".

# 1:1s

- We will have, at least, 1:1 every month. Feel free to schedule any other meeting if you need to talk about anything.
- This meeting is for you, so I will appreciate if you bring topics into the meeting, an agenda will be amazing.
- I would like to talk also about some topics, normally I would love to give you some feedback, tell you what I really enjoy of working with you and what I think you can do better.
- I expect feedback from you also, related to the team and to me specifically.

# Where to focus on your first 30 days?

- Take your time to understand. Not to do things.
- Enjoy that moment when you do not know everything and you feel that you learn every day. This is the best part. You will miss it.
- Talk to everyone in the team, know them better, identify what they do, how they can help you. Everyone should be able to spend sometime with you and explain you what they do.
- Take a task and be its owner, failing is not an issue. Don't feel useful it is.

#

# Personality quirks

- I am **passionate** , not only about my work, also about life in general.
- Good memory is not one of my strength. You will see many notes and post-its around me covering that limitation. Please, if I was expected to do something but I did not: **Tell me**
- On the 16 personalities test I am defined as [Consul](https://www.16personalities.com/esfj-personality). I am happy with this result :)
- I like to talk and hang out. Always with time for a beer.
